Infosys: A Case Study on Becoming a Global Brand in Consulting Technology and Outsourcing Solutions

Profile image of vandana Pradhan

Infosys is a global leader in consulting, technology, and outsourcing solutions. This chapter examines the national and international context of the company, and its services and global presence. The strategy at Infosys is to strengthen the value of all its employees and constantly invest in developing their competencies. Infosys, being a global brand, might be interested in the knowledge and experience in a region such as the Northern Netherlands, but it would require several actions to be undertaken at the same time in the framework of the triple helix, by the government, industry and academia.

Indian IT service firms are successfully competing with world leaders and research on the industry is emerging. Providing analysis at firm rather than industry level, this article identifies the windows of opportunity open to Indian firms, with the following findings: (i) the catching-up process by Indian IT firms can be classified as a three-stage ‘body shopping–offshoring–global delivery model’, comparable with the three steps in original equipment, own-design and own-brand manufacturing; (ii) the window of opportunity for Indian firms was primarily the techno-economic paradigm shift, and secondarily the government's regulation and support of the industry; and (iii) Indian firms initially partially re-invented their own path by offshoring and created their own global delivery model, gradually moving to higher value-added services.

China and India are emerging as major new entrants in the international software industry. Both are rapidly learning through outsourcing with multinational enterprises from advanced nations. Yet, their paths to this dynamic sector are very different. Chinese software firms have focused on their domestic market by working with foreign MNCs, while they move cautiously abroad. This book provides a knowledge-based view to the dynamic capabilities in an organization. The author integrates two existing views on gaining competitive advantage: the Knowledge View which suggests that the capability of organizations to learn faster than competitors is the only source of competitiveness; and the Dynamic Capability View which speculates that a firm’s competitive advantage rests on dynamic capabilities which enable a firm to constantly renew the stock of ordinary organizational capabilities in accordance with the changes in the business environment. Using the IT sector in India as a case study, this book provides and tests a new framework--Knowledge-Based Dynamic Capabilities—in the prediction of competitive advantage in organizations.

Infosys Company’s Outsourcing and Sustainability Case Study

Outsourcing, sustainability.

Infosys is a multinational enterprise that is a major market player in the information technology (IT) sector. It focuses on providing a variety of IT, independent validation, and outsourcing services. The company develops software value chains with an emphasis on technological support and program creation. Meanwhile, Infosys Consulting is a subsidiary division of the Infosys corporation. It focuses on consultation within the spheres of IT, management, and business analytics. Infosys Consulting has a global client base which it offers advisory services to help develop and execute strategies, particularly within management and digital transformation realms, that are critical to innovative growth.

Outsourcing has become an appealing notion in the information technology sector due to a variety of benefits that using foreign labor provides. Outsourcing helps to achieve better financial and productivity outcomes with significantly fewer costs, mainly due to lower salaries for foreign workers, both inside and outside the United States. Outsourcing helps to gain access to a market of highly talented individuals that are striving to achieve a career, thus dedicating time and effort to the company’s project. Foreign workers often have significantly more skill in specialty sectors like software development.

Outsourcing is appealing from a technological perspective since projects can be completed by teams without the need to be present at a specific location. India is a particularly attractive market due to its emergence in the global marketplace with high-profile investors while maintaining low human capital and infrastructure costs. Culture and language rarely serve as barriers since many foreign experts are fluent in English. Outsourcing helps a company to efficiently maneuver its financial assets to avoid high tax rates and other expenses that may arise through legal means in any given country.

The strategy of IT offshoring is not sustainable in the long run as India becomes a prominent player in the global market, thus resulting in the growth of wages and legal pressures from both India and the US to end the practice of tax avoidance. Cost-effectiveness is a factor which is eroded over time, especially for companies striving to achieve global and innovative growth. As wages in India grow and infrastructure costs become relatively similar to the United States, the savings become insignificant. Outsourcing is a highly controversial practice which creates political pressures as well as potential risks that are unacceptable from an investor’s point of view.

Recent changes to the United States tax code and significant crackdowns on offshore accounts in major industrial nations have contributed to companies shifting tactics. More emphasis is put upon value-adding to a company’s services and assets rather than cost-effectiveness.

Infosys case study

Infosys helps customers gain competitive advantage with azure ai, searching for smarter intelligence.

Customers across industries need cloud-based AI and analytics services to transform and grow their business.

Using Azure services to change the gamex

Infosys implements Microsoft Azure cloud technologies to give businesses a strategic edge.

Anticipating an innovative future

With Infosys solutions on Azure, customers are gaining competitive intelligence and automating key business processes.

Infosys is a global leader in next-generation digital services and consulting with over 30 years of experience managing global enterprise systems. The firm works to empower businesses with agile digital scale and helps customers in over 50 countries navigate digital transformation.

Infosys is an AI thought leader with an analytics and AI-powered core competency that prioritizes value realization and business transformation. The firm has worked with customers across multiple industries, including manufacturing, retail, healthcare, finance, oil and gas, and more to uncover how analytics, AI, and machine learning (ML) can solve specific business challenges.

A close collaborator with Microsoft for 25 years, Infosys is a recognized global leader in implementing Microsoft cloud technologies powered by Infosys Cobalt . Infosys relies on the Microsoft Azure cloud platform for its marquee AI and ML use cases. Microsoft offerings in this space represent a strategic edge for Infosys customers.

Using Azure services to change the game

Infosys created a transformative solution to help a leading global food and beverage company determine competitor product recipes, a key part of competitive intelligence. Traditionally, the customer relied on food labs to determine the makeup of competitor products, an expensive and time-consuming process. Using Azure ML, Infosys developed ML models that automatically reverse-engineer product formulations using publicly available information, such as nutrition data and labels.

Infosys also integrated market-share information in the framework to prioritize data on competitors’ products. The model shows which recipes the company should make a priority, based on the impact of recipe changes or new recipe releases.

This solution was built on Azure Machine Learning , which simplifies and automates ML management. The Azure service enables Infosys to try several different models, keep track of successes and failures, and find patterns across various experiments.

Azure ML provides libraries that helped Infosys build, train, refresh, and publish the ML models. These libraries feature out-of-the-box functionality, cutting down on the amount of code that the Infosys team needed to write.

Infosys also used Azure data solutions for this project, including Data Lake Storage . Infosys was able to load huge datasets using ML workspaces, increasing confidence in the results.

Infosys deployed Azure Data Factories (ADF) for serverless data integration and to move data between the original source and ML workspaces. This allowed business users to schedule the ML process through a simple file drop operation into a network-shared folder, without the need to rely on data scientists or analysts.

The customer realized several immediate benefits from the Infosys solution. Now, it can:

  • Track competitors on a near real-time basis in terms of cost, product composition, and variety of recipes
  • Complete investigations in hours, at 80 percent accuracy, versus six months previously
  • Continuously benchmark against more than 200 competitors, versus only a few top competitors previously

The customer has also expanded the consumption of insights to other groups across the company and is looking to grow this capability in other regions in addition to the U.S.

The Infosys solution has the potential to disrupt food testing R&D globally, with wide applicability across product categories in the packaged food industry.

“Azure has completely changed the game for data analysts because an analyst with some training can build models, deploy them, and make them available for the end users, all inside this cloud framework.”

—srujan darsi, lead consultant, analytics at infosys, helping a customer win with automated pricing.

Infosys helped a major U.S. transportation company surge ahead in the digital brokerage market with a pricing solution leveraging Azure AI and ML. Previously, the customer used manual methods and simple models to generate price quotes, resulting in overbidding that squeezed profit margins.

Infosys’ built ML models that automatically generate accurate price quotes using the company’s historical data and third-party data, allowing the company to submit winning bids while increasing margins. This solution is built on Azure Databricks analytics architecture, which was used to develop the model. Running Databricks, Infosys could try more than 20 ML models until it found the right ones.

“We were able to do a lot of experimentation, and this was possible only due to the infrastructure offered by Microsoft Azure, as well as the fact that build times and runtimes are much shorter in the Azure environment compared to native environments,” says Thilak Kumar, Manager, Analytics Technology at Infosys.

The Log Analytics tool in the Azure portal helped the team scrutinize the intermediate results and swiftly change code to arrive at an optimal solution. Infosys also used Azure SQL Database to save the model’s outputs, which are conveniently accessed by end users via a web browser. Infosys stored and processed the raw data in an Azure data lake.

After the price quote solution was implemented, the Infosys team needed to find a secure way for many more users to access it. With Azure Key Vault , they saved user IDs and passwords, allowing access to the solution while keeping personal data confidential.

  • Increase savings
  • Process more requests in less time
  • Improve bid win rate
  • Increase cost margin per employee per day
  • Make higher quality formulation decisions
  • Allocate resources to higher value activities

Because few companies in the space have this capability, the customer has gained a competitive advantage and now aims to double its revenues. The company is working on expanding the program this year.

Leveraging a powerful platform and deep experience

Azure enables Infosys to accelerate customers’ digital journey with AI and ML, harnessing the power of Microsoft technologies to deliver innovation, agility, and scale. Azure’s flexibility and automation allow Infosys problem solvers to focus on customer challenges, not infrastructure.

“Azure has completely changed the game for data analysts because an analyst with some training can build models, deploy them, and make them available for the end users, all inside this cloud framework,” says Srujan Darsi, Lead Consultant, Analytics at Infosys.

Infosys has also found Microsoft to be exceptionally responsive, offering hands-on help to solve problems. For the food and beverage customer, for example, Microsoft experts supported Infosys in resolving problems of how to scale infrastructure and store data. Similarly, Microsoft helped Infosys overcome hiccups during the development process on the transportation solution and worked closely with the team to quickly resolve the issues.

“Data is the most strategic asset for every business. Together with Infosys, we are empowering organizations to realize superior business value through the power of analytics and AI,” says Simran Sachar, Microsoft Director of Analytics, AI & Industry, Global Partner Solutions. “We are co-innovating with Infosys on exciting new analytics and AI solutions across industries to help customers achieve their business goals.”

For the teams working on the solutions for the transportation company and the food and beverage enterprise, the collaboration with Microsoft allowed the Infosys team to successfully show its capabilities. The success and positive feedback on these projects empower Infosys to approach other clients with greater confidence.

Infosys will continue to build on its collaboration with Microsoft to grow its practices in analytics, AI, ML, and data engineering, pursuing its mission to deliver business value by making these technologies pervasive in enterprises. It will execute cutting-edge use cases that blend seamlessly into customers’ technology implementations.

With Microsoft’s industry-leading engineering and Infosys’ solution delivery capabilities, the two companies will help organizations lean into transformation, elevate their business functions, and leap ahead of the competition.

The Digital Segment has seen rapid growth in recent years and is expected to cover around 38% revenue of the entire industry.  As of FY20, 147 billion USD was contributed by the export revenue and the domestic revenue was at US$40 billion. Indian IT industry exports to more than 80 countries across the world with over 1000 global delivery centres. Currently, the IT industry of India contributes 7.7% to the country’s GDP and is expected to increase its contribution to 10% by 2025. With the growth of AI, Data Analytics and IoT, the demand of India’s cloud market is expected to reach USD 7.1 billion by the end of 2022, signifying a triple fold jump.

Michael Porter’s 5 Force Analysis of Infosys

1. rivalry amongst competitors.

  • IT Industry is a very competitive one with every leading company providing almost similar solutions. Moreover, the competition is not only limited to the nation itself but beyond the boundaries, too as many countries like China are working briskly to provide technologically advanced services at a cheaper cost.

2. A Threat by Substitutes

  • With the world getting greatly dependent on technology, there is almost no substitute for it. In the case of ITeS and BPO segments, the companies can still develop their IT department. However, this trend has witnessed a continuous fall as companies feel that it is better to outsource and focus on their core business rather than investing in the IT department.

3. Barriers to Entry

  • As the IT industry is hugely capital intensive and with rich talent in the digital space, the barriers to entry in the IT Industry are not very high. With the government also extending its help to new tech startups, the competition in this industry is increasing.
  • As technology is changing every second, new companies have to focus on innovation because outdated technology gets no importance, which requires a regular flow of skill and cash. However, some focused niche-based startups can eat up a huge market share of the existing companies. For example, AI, IoT, etc.

4. Bargaining Power of Suppliers

  • India is rich in skilled IT labor, having more than 75% of the global digital talent, that too at a very cheap cost. Moreover, the business is not concentrated on a limited group and the work is distributed over many divisions, which decreases the bargaining power of suppliers.

5. Bargaining Power of Customers

  • Bargaining power in the case of customers is a two-way variable. At first, customers enjoy a very high bargaining power as there are various companies providing quality solutions but when they get installed with the products, the increasing switching costs result in a fall in bargaining power for them. As the company gets dependent on the IT partner for all future updates and technological developments, the bargaining power of customers decreases.

Infosys Case Study – SWOT Analysis

Now, moving forward in our Infosys case study, we will perform the SWOT analysis.

1. Strengths

  • The company has a wonderful brand value and is one of the pioneers in the IT sector as it has been providing end-to-end world-class business solutions consistently. The company enjoys a huge cash reserve with one of the finest corporate governances.
  • Since its inception, the company has been highly focusing on innovation and strengthening its roots in the new technologies especially AI, IoT, etc.

2. Weaknesses

  • Even though the company has made a strong presence worldwide, it still lags in making its dominance within the boundaries of the nation.
  • Nearly 85% of the business is concentrated in North America and few countries of Europe, which makes the business prone to unwanted volatilities and uneven growth.
  • The company is not efficiently focusing on growing economies that are seeing a massive development into technology.
  • As the company is one of the biggest mass recruiters of the nation, it faces a high rate of attrition. This means a lot of employees leave the company for better pay and job, which deteriorates the company’s image.

3. Opportunities

  • Infosys can focus on the emerging economies of the world as the demand for technology will rise hugely there and it can acquire a big market share in those countries coming out as their market leader in the future.
  • As the company has a huge pile of cash in its reserve, it can use it in R&D for the latest technologies, developing world-class products and entering new segments. For example, cloud-based solutions.
  • With the government’s major focus on the digitalization of its undertakings, Infosys can play an important role in the same. Especially in the BFSI sector where Infosys has done a terrific job in the past.
  • As most of the company’s revenue is earned in dollars and euros, it imposes a currency risk on the earnings of the company.
  • Infosys faces stiff competition from its competitors. Well-established companies like TCS, Accenture, etc. eat up the market share. Moreover, intense competition leads to a contraction in margins and a force to invest in the latest technologies.

The strategy at Infosys is to strengthen the value of all its employees and constantly invest in developing their competencies. Robotic Process Automation (RPA) simplifies HR processes for a global MNC

Infosys BPM’s client is an MNC providing business consulting, information technology and outsourcing services to over 1000 clients across 50 countries.

The Business Challenge

Owing to its large global footprint, the client has employees working in numerous offices across the world. Its HRO function handles a variety of processes including talent acquisition, talent administration, talent development, employee life cycle, employee experience, compensation and benefits support, and HR reporting. Each of these processes were composed of several activities that were not only effort-intensive but also crucial for employee satisfaction.

Because of the size of the client which had grown rapidly, its HR function was faced with the challenge of efficiently handling an enormous volume of transactions. It needed to meet the time-critical needs of business while compromising neither on quality and compliance requirements nor employee satisfaction.

Determining automation scope

Infosys BPM studied the client’s HR processes and analyzed each of their stages in detail to understand the suitability of introducing Robotic Process Automation (RPA) and reducing the effort involved in dealing with the quantum of data.

Following the study, Infosys BPM created use cases for deployment of automation. The ideal process candidates for RPA are deterministic or rule-based in nature. RPA lends itself particularly well to activities such as:

  • Reading / copying / synchronization of data between web applications, ERP, backend systems
  • Validation / verification of extracted data
  • Reading data / attachments from email
  • Sending emails / mass mailers
  • Scheduling of meetings
  • Data standardization
  • Data logging for audit purposes

The study revealed several such processes that could be successfully automated based on their volumes, average handling time, and risk of error. Infosys BPM categorized the various stages of the processes into four buckets based on the scope for automation: Very High, High, Medium, and Low. The results of the study are presented in the figure below.

Potential Use Case for Business Process Automation

Figure 1: HRO RPA Applicability Use Cases

Our Solution

Infosys BPM automated several of the processes identified during the scope study. The automation reduced the manual intensive aspects of the work, while speeding up the processes and reducing the possibilities of errors to almost nil. Below are selected examples of processes that benefitted from automation.

Shift allowance calculation: The client gave a shift allowance to its employees working in processes for international clients across different time zones. The allowance was calculated by taking the swipe-in/swipe-out timings from multiple backend systems. This process which was done manually, was time consuming and the scope of error was high owing to the large set of data.

Infosys BPM designed the RPA bot to automatically read and validate the data from the multiple backend systems and calculate the allowance. The bot did this periodically leading to on-time clearance of the allowances.

The shift allowance automation led to a 65% reduction of manual efforts and 83% reduction in average handling time (AHT) with zero errors.

Background verification for new employees: This process involved cross-verification of details such as name, and date of birth for each interviewed candidate against a set of multiple databases, each holding hundreds of thousands of records. The processing volume and time taken grew exponentially every year owing to the increase in the candidates interviewed and the level of accuracy expected for such a critical process.

Infosys BPM designed the RPA bot to receive the required details from the input sources, automatically cross-check the details with the backend databases, and create the process reports at the end of operation without any manual intervention. All the interim reports are reconciled into a final master report which is then automatically uploaded into the backend system in a scheduled manner. The enormous processing load is split across multiple bots to deliver the results in a short time.

The background verification automation resulted in 85% reduction in total manual effort involved and 35% reduction in average processing time with zero errors ensuring no compliance faults.

Generation of offer letters for new employees: This process entailed a series of steps which needed to be adhered to perfectly for compliance to regulations without compromising on accuracy. The AHT was approximately 15 minutes per new employee owing to the manual steps involved.

Infosys BPM automated the entire process and reduced the processing time by 90% without compromising on the procedural steps and regulations.

Scheduling of client training programs for new employee: Client scheduled training programs need to be blocked in the new employees’ calendars along with their respective dates and location details. A huge amount of manual effort was involved, increasing the scope of errors and further compliance issues.

Post automation, the process was error free and led to 95% savings on the manual effort.

Training calendar mailers for employees: The HR team sends out regular emails to the newly on-boarded trainees as well as to existing employees as part of the client’s training program.

Infosys BPM completely automated this mass mailer system leading to 75% manual effort reduction.

Full and final (F&F) settlement for attrited employees: This payroll process activity required exhaustive and accurate verification of all the pending dues by the employees across the departments of the firm. Mistakes in this process could be detrimental resulting in financial losses and compliance issues.

Infosys BPM designed the RPA solution by embedding the business rules in the bot which followed these rules when processing the employee records. The bot increased the processing speed by 95% and also ensured all business rules were followed leading to complete compliance.

Value delivered

Value delivered

Figure 2: Value Delivered through RPA

Infosys BPM’s implementation of RPA delivered the below benefits which could not have been achieved through a simple automation program:

  • RPA did not require invasive integration of existing legacy systems as it replicates agent interaction.
  • Human agents no longer need to perform mundane manual tasks, automation achieved an average manual effort reduction of 70% and a net savings of USD 0.68 Million
  • The average handling time in the process has reduced by 55% resulting in quicker processing and better turn-around time
  • The zero rate of errors in automated processes has improved accuracy of operations
  • The use of robots has ensured ease of scalability for future increase in processing volumes, increase in volumes would simply require deployment of additional software robots
  • RPA has provided for multiple user roles for increased security
  • User’s activity trails are logged in the form of user logs which can be used for process audits and compliance purposes.
  • Versioning capability is available for bot upgrades. This allows complete user control over any update applied to the bots and also enables roll-back to an earlier version of a bot, if required.

Infosys BPM expertise in Robotic Process Automation (RPA) has delivered significant gains in productivity and accuracy for the client, and a business case for increased use of automation across the client’s business processes.
